How Ask Maz Helps EOS® Teams Gain More Traction®

Editor's Note: Christine Watts is the Head of Professional Services at Ninety. Throughout her nine years with the company, she has supported and consulted with thousands of leaders on leveraging Ninety to help their businesses thrive and build measurable, compounding results.

Before her most recent Quarterly Planning Session, Nicole Mathis, CIO and Integrator at Ralston Vet, used Ninety’s new AI companion Ask Maz to review her leadership team’s data. She wasn’t looking for just another report. She wanted to understand where execution was off pace and which priorities needed the team’s attention.

Ask Maz helped her identify trends she hadn’t fully connected yet, including the gap between her team’s annual goals and their current execution. Nicole said it helped her go into planning better prepared, with a clearer view of where they needed to focus.

She shared that Ask Maz helped her “get to the important conversations faster.” That’s the point for EOS® leaders. Ask Maz isn’t meant to replace your judgment, accountability, or the hard work of leadership. It’s there to help your team spend less time sorting through context so you can take better next steps faster.

After years working with EOS teams, I’ve learned that one of the hardest parts of scaling a business successfully is turning all of the information you have, from measurables to customer feedback to meeting insights, into Traction® you can see and feel across your company.

Teams running on Ninety already have plenty of useful information sitting across their Scorecard, Rocks, issues, To-Dos, meeting history, and Accountability Chart. The challenge is connecting those pieces to decide what needs action next.

That’s the work Ask Maz was built to support.

It helps leaders ask direct questions about the work happening inside their company and get clearer answers grounded in their unique goals, meetings, commitments, and metrics. For EOS teams, that means a faster path from information to real decisions.

What Makes Ask Maz Different From Generic AI?

Generic AI tools can be useful. The problem with using them to answer questions about your business is that most AI tools built for general use start with no understanding of your company. That means every time you use them, you have to explain your goals, roles and responsibilities, meeting structure, issues, as well as any company-specific language before you can get to real answers. Even if you build a custom version for your business, you’ll continually have to feed it updates and data as your V/TO®, Accountability Chart, and Rocks change. Not to mention daily and weekly Scorecard number updates. That takes a lot of valuable time you could spend working both on and in your business.

Ask Maz lives inside Ninety so you never need to update it. It has access to all the information specific to your business already.

It also understands EOS and how teams use Ninety to run it. Ask Maz can work across your EOS tools, but it only answers from the information your Seat has access to. That means a founder or CEO may see the full company view, while an Integrator or department leader gets answers tied only to the teams, commitments, and responsibilities connected to their role.

EOS already gives you a system for clarity, ownership, and follow-through. Ask Maz takes it a step further, helping you use that system better by connecting the work across Ninety so you can decide where to focus next.

“What made the experience especially powerful was that Ask Maz already understood our business context. Because it had access to our V/TO, Rocks, Scorecards, and meeting history, I could get relevant, thoughtful guidance without having to explain everything first.”

President, Language Education Provider

That’s the difference leaders will recognize right away. Ask Maz doesn’t require you to rebuild the context before every useful question. It works from the information your team already has in Ninety. That means less time rebuilding the backstory and more time asking the questions that help you make better decisions and gain more Traction.

How Are EOS Leaders Using Ask Maz?

We’re already seeing leadership teams use Ask Maz to see what’s happening across their companies and decide where to focus next. They’re using it to prepare for Quarterly Planning, make their Rocks SMART, audit Scorecards, clarify roles, review meeting history, catch overlap across teams, and identify issues that are slowing progress down.

One leader asked Ask Maz to help create two Scorecard KPIs from scratch. Ask Maz helped define the formulas, identify the data sources, clarify when the numbers should trigger an issue, and create a monthly SOP the leader could hand off to the team.

A department leader used Ask Maz to draft Q3 Rocks for their HR department and turned early planning input into clearer Rocks the team could bring directly into Quarterly Planning.

Another business owner used Ask Maz to compare phone-answering performance across locations and uncovered a gap between leadership-level reporting and clinic-level results that would have otherwise gone unnoticed.

This is where Ask Maz becomes more than a search tool. It’s a way for leaders to work through the questions that shape execution. They’re updating their Accountability Charts into clearer Seats, roles, and accountabilities. They’re creating SMART Rocks and tracking trends across their Scorecards. They’re identifying issues based on performance insights. This is the work leadership teams have to get right, and Ask Maz helps them move from insight to action faster.

“Ask Maz has been a valuable partner as we’ve refined our RARs, updated job descriptions, and strengthened our Employee Value Proposition documents. It helped us bring greater clarity and consistency to these important people processes.”

Brian Martinenza, President, Service Unlimited

Ask Maz is helping EOS leaders spend less time pulling context together and more time using that context to lead better. It’s giving teams a faster way to see what needs attention so they can turn the work already happening inside Ninety into real progress.

What’s the Best Way to Start Using Ask Maz?

The best way to start is with one leadership question you already need answered.

Don’t overcomplicate the process. Don’t try to automate your company all at once. Use Ask Maz to help with one real leadership task, then act on what you learn. The better your question, the better the answer.

Ask Maz can handle broad questions, but leaders will get more value when they give it a specific job. Instead of asking, “How are we doing?” ask it to review your company Rocks for the quarter and identify which ones are most at risk. Instead of asking, “What’s wrong with our Scorecard?” ask it to compare the last 13 weeks of measurable performance and identify which numbers should become issues.

Here are a few solid questions you could start with:

  1. Which Rocks are most at risk this quarter, and what should we address first? Ask this before your next Level 10 Meeting® or Quarterly Planning Session to focus the team on the priorities that need action now.

  2. What trends are showing up in our Scorecard, and what do they tell us about execution? Ask Maz can help connect the data trends to the work behind them so your team can decide what needs to be solved, changed, or watched more closely.

  3. Which issues have repeated across our meetings over the last 90 days? Use this to find topics that may need stronger IDS® discipline, clearer ownership, or better follow-through.

  4. Where does our Accountability Chart need more clarity? Ask this when Seats, roles, responsibilities, or ownership feel unclear, duplicated, or too dependent on one person.

  5. Which Rocks are least connected to our longer-term goals? Ask this before Quarterly or Annual Planning to make sure the team’s 90-day priorities are connected to the bigger vision.

  6. What should we discuss before our next leadership meeting? Use this as meeting prep so leaders show up ready to solve, decide, and assign next steps instead of spending half the meeting gathering context.

You should also ask follow-up questions. That’s where Ask Maz becomes even more valuable. Ask it to explain why it made a recommendation, look at the answer from another angle, or compare it against recent activity in Ninety. Follow-up questions help you test the first answer, see the bigger picture, and get a clearer grasp of what’s really happening before you decide what to do next.

How Can You Use Ask Maz to Make Better Decisions?

The best way to use Ask Maz is to treat it like a thought partner that already understands your operating system. Start with the question you’re trying to answer, use the conversation to see the issue from a few angles, and then decide what the team needs to do next.

Here’s a simple way to turn that into practice:

  1. Start with a business question: Ask about the decision, risk, priority, or accountability issue you’re trying to clarify.

  2. Narrow the focus: You don’t need to rebuild any context. Just point Ask Maz to the part of the business you want to examine.

  3. Work through the answer: Ask follow-up questions. Challenge the recommendation. Have Ask Maz explain the reasoning behind its response so you can make a better leadership decision.

  4. Use your judgment: Decide what the team needs to do next. Then turn the answer into an issue, To-Do, Headline, or talking point for your next meeting.

The last step is important. Ask Maz can analyze, summarize, challenge assumptions, and suggest next steps. It can help you build better Rocks, a stronger Scorecard, clearer To-Dos, and more useful issues. But Ask Maz doesn’t own the decision. That still belongs to you.

Leaders still have to pressure-test the answer, decide what’s the next best step for the business, and bring that decision back to the team. That’s the only right way to use AI to help you run your business. AI used the right way helps leaders get clearer faster without taking people out of the work. Ask Maz can support the thinking, but your team still owns the final call.
