Everyone Has a Number: How to Create Total Clarity and Accountability Across Your Organization
If your Scorecard still feels like a leadership team-only activity…
If you’re tired of vague updates and unclear performance expectations…
If you're ready to link accountability to every seat in your business…
Then it's time to implement one of the powerful tools from the Data book: Everyone Has a Number.
This is a practical, customizable tool and template created by the authors of Data: Harness Your Numbers to Go from Uncertain to Unstoppable—designed to make Scorecards stronger and drive accountability throughout your organization.
In The Data Driven Leader Workshop, teams are taught how to use this exact framework to clarify roles, cascade Scorecards, and create measurable accountability at every level. Here’s how it works.
What is the “Everyone Has a Number” Tool?
It’s a step-by-step process your Leadership Team or Department Team uses to:- Define clear, role-specific measurables
- Assign ownership to those numbers
- Decide what should live on the Scorecard
- Drive performance clarity down to every seat
The result:
A fully accountable team, where each person owns a number tied directly to business outcomes and every seat has 1–3 meaningful, activity-based measurables.
4 Ways to Use the Tool (Choose One or Combine Them)
Option 1 – Review the Accountability Chart
Start here if you want to build clarity around roles and responsibilities.- Identify 3–5 key functions for each seat
- Ask: What activity or output proves each function is being done well?
- Select 1–3 measurables per seat
- Decide if it belongs on the team or company Scorecard
An Ops Manager with “on-time fulfillment” as a key role might track: “% of orders fulfilled within 48 hrs.”
Option 2 – Ask: “What Happens on Your Best Day?”
This approach gets people thinking experientially.
- Ask each team member: “What’s happening when your week is going great?”
- Then ask: “What’s happening when everything’s going wrong?”
- Translate that into activities—and find the metric behind it
A great week = all inbound calls answered within 3 rings
Measurable = “% of calls answered in under 15 seconds”
Option 3 – Review Core Processes
Use this to measure execution and compliance with your most important systems.
- Walk through each core process step-by-step
- Ask: Who owns this step? What proves it’s happening consistently and effectively?
- Define measurables that track compliance, outcomes, or frequency
For a “Hiring Process,” a metric might be “% of candidates processed within 5 business days.”
Option 4 – Use the "Getting What You Want" Tool
This tool (also from the Data book) is perfect for reverse engineering what drives results.
- Start with a desired result
- Work backward through the chain of activities that drive it
- Choose which of those activities should be tracked
Example:
To gain 10 new clients/month, the backward chain may reveal: “# of proposals sent,” “# of demos booked,” “# of warm leads.” Choose the most predictive one.
Why This Tool Works
It builds Scorecards that reflect reality. When measurables are tied directly to day-to-day roles, your Scorecard becomes a true performance dashboard—not just a leadership report.
It makes accountability objective.
No more murky conversations like “I think I’m doing well.” Now it’s “You hit 9 out of 10 this week.”
It aligns everyone with the vision.
Every number connects to the V/TO or company goals. Everyone sees how their number matters.
It supports leadership development.
Numbers make expectations clear and help leaders coach more effectively.
